Writing a cold email sequence that earns replies
A practical structure for a four-step sequence, how to personalize without sounding automated, and what to test first.

A good sequence is a short conversation you start on purpose. Each step should give the prospect a new reason to reply, not repeat the first email louder.
A simple four-step structure
- The opener: one specific observation about them, one sentence on the problem you solve, one easy question.
- The value follow-up: a useful idea, example or resource, with no new ask.
- The different angle: the same problem from another stakeholder’s point of view.
- The polite close: say you will stop, and make it easy to point you to the right person.
Personalize what matters
Inserting a first name is not personalization. Reference something about their company, role or situation that explains why you are writing to them now. Always define a fallback for missing data so nobody receives “Hi ,”.
Test one thing at a time
Run an A/B variant on the first step’s subject line or opening sentence, compare reply rates (not opens), and keep the winner before testing the next element.
